Where This Tool Helps

When leaders say everything is a priority, nothing is. This sheet forces a concrete comparison across activities that are often treated as equally important but never directly compared against each other.

The scoring system uses two dimensions: Impact (the degree to which the activity moves a meaningful outcome) and Effort (the time and energy required). Scoring each individually before comparing creates an honest ranking rather than one shaped by habit or stakeholder pressure.

The output is a numeric signal, not a mandate. Use it to open the conversation about what is actually getting scheduled versus what has the highest return.

How to Use This Sheet

  1. List each activity in the Activity column. Be specific - "meetings" is too broad. "Weekly leadership team sync" is right.
  2. Score Impact from 0 to 10: how much does this activity drive a result you actually care about?
  3. Score Effort from 0 to 10: how much time and energy does this activity require relative to others on the list?
  4. Compare scores. High Impact + Low Effort = protect. High Impact + High Effort = plan carefully. Low Impact + High Effort = scrutinize.
