Most people fill in the Open quadrant without difficulty - you know what you know, and you know what you share. The Hidden quadrant is also familiar territory, the things you hold back deliberately. Where this tool earns its keep is the Blind quadrant: what others see in you that you cannot see in yourself.
That quadrant is where most people stop writing. Not because there is nothing there, but because filling it requires asking someone else. And asking someone else means being willing to hear something you did not expect. Leaders who use this tool well tend to be the ones who bring it to a colleague before bringing it back to a coaching session.
The sequence below is built around that difficulty - it gets you to the point where asking becomes the natural next step, not the hard one.
1. Pick a specific situation. “My leadership style” is too broad. A decision you are facing, a relationship that is not working, or a pattern you keep repeating will give you something specific enough to act on.
2. Start with Open. Write what you know about this situation that others also know. This grounds the exercise in shared reality.
3. Move to Hidden. What do you know or believe about this situation that you have not said out loud? Note what you are holding back, and whether sharing it would change anything.
4. Leave Blind empty for now. This quadrant requires input from someone else. Identify one or two people whose perspective you trust, and ask them what they notice that you might not.
5. Return to Unknown last. After feedback, look at what neither you nor others have considered. New questions often surface here - assumptions neither side has examined.
